Start with the junction, not a replacement conclusion

A chimney interrupts a roof surface and creates several different junctions. A useful appraisal identifies the uphill face, downhill face and two sides rather than calling the entire perimeter “bad flashing.” Ask for an orientation photograph and a marked drawing that shows the reported interior symptom relative to those faces. If there are two chimneys, each needs its own identifier. This makes later quotations comparable and prevents one contractor’s reference to “rear flashing” from meaning something different to another.

The roof junction is also distinct from the chimney above it. The appraisal should identify whether the proposed contractor is examining roof materials only, masonry as well, or an appliance flue system. A roofing observation is not an appliance safety assessment. Keep those responsibilities explicit before agreeing to work.

Understand the layers without prescribing a generic detail

Manufacturer guidance describes base or step flashing working with counterflashing at a chimney. These are related parts, not interchangeable names for a bead of sealant. The precise arrangement depends on the roof covering, chimney construction and applicable detail. Ask the contractor to label the visible parts in photographs and explain which part is suspected of failing. The answer should reference the actual assembly, not a diagram chosen simply because it looks similar.

A roof-level photograph may show only the exposed metal. It may not show its hidden overlap, substrate condition or connection behind masonry. The written report should distinguish visible defects from suspected hidden defects and state what limited opening, if any, is necessary to resolve the uncertainty.

Build a record of the reported water entry

Record when the stain first appeared, whether it changes after rain or snowmelt, which room is affected and whether a previous repair temporarily changed the symptom. These observations are useful questions for an inspector; they do not establish the entry point by themselves. Avoid labeling an old dry stain an active flashing leak solely because it is beside the chimney. Equally, a dry inspection day cannot prove that the assembly performs under every weather condition.

Ask that each close photograph be paired with a wider view. A close view of cracked material without its location is weak evidence for a large repair. If the inspector cannot safely access one side, that limitation belongs in the appraisal beside the recommendation.

Measurements that make the quotation checkable

Request the chimney footprint dimensions, the length of each affected face and the approximate roof area expected to be disturbed. The document should identify how these were obtained: direct professional measurement, a remote image estimate or an allowance awaiting access. Ask for units consistently; a perimeter in metres and a roofing allowance in square feet can be legitimate, but the relationship should be understandable.

The repair quantity may exceed the visibly damaged spot because surrounding material has to be disturbed to connect the replacement correctly. That is a reason to explain the boundary, not a blank authorization. Ask for a marked outline of the proposed opening and a separate allowance for concealed deck damage, with approval required before additional work.

Compare local repair, perimeter renewal and separate masonry work

A focused flashing repair may be proposed where a defined junction can be renewed and tied into serviceable surrounding materials. Renewal around the entire chimney may be proposed where several faces are affected or a reliable partial connection cannot be made. Ask the contractor to explain the difference using this chimney’s evidence. Neither the smallest patch nor the largest package is automatically the best value.

If the proposal includes repointing, a crown, a cap, masonry rebuilding or chimney removal, ask for those items on separate lines. For each, request the observed condition and who will perform and warrant it. A chimney removal proposal also needs an assessment of what it serves; a roof repair quotation should not casually assume that the chimney is redundant.

Price the access and uncertainty openly

Toronto houses can have narrow side access, closely spaced neighbouring roofs and rear additions that complicate reaching a chimney. Those conditions can reasonably affect the work plan, but the quotation should state what is included: access equipment, protection of nearby property, material handling, disposal and reinstatement. Ask whether neighbour permission or another arrangement is required and who is responsible for obtaining it. A photograph of difficult access is better than an unexplained surcharge.

Agree how a newly exposed defect will be documented. A useful change request includes the new photographs, its location, measured quantity, proposed remedy and price before authorization. Emergency protection should be distinguished from permanent work, so an urgent temporary measure does not become an open-ended replacement contract.

Completion evidence should show what is now hidden

Request photographs before closure of any opened roof area, showing the repaired substrate and the relevant stages of the flashing assembly. The contractor should identify the installed materials and provide the applicable product information. A final photograph alone records appearance, but cannot explain every concealed connection. Ask that the report also list any retained older flashing or masonry and the reason it was considered suitable to retain.

The completion record should define the repaired perimeter, cleanup, outstanding work and workmanship coverage in plain language. If water-entry testing was performed, record who performed it, what area was tested and its limitations. Do not treat an informal test as a guarantee against every future storm or a substitute for a documented assembly.
